The Builder's Hercules

Why 10x is the easier path in the age of agents — and what young Michelangelo saw that most of us still miss.

§ 01Five gold florins

In 1492, Lorenzo de' Medici died, and the seventeen-year-old artist he had been quietly housing in the Medici palace was sent home. Michelangelo Buonarroti went back to his father — a man who had never approved of his son becoming an artist and hoped he would go into business instead — with what amounted to two years of household savings in his pocket. Five gold florins. Not enough to open a workshop. Not enough to live on for long. Enough, if he spent it on the right thing, to change everything.

He spent all of it on a single block of marble. He had been watching this block. It had been sitting unused in the courtyard of the Florence cathedral, and he had quietly priced it in his head. It happened to cost almost exactly what he had. He bought it.

Then — and this is the part of the story most retellings skip — he did not immediately begin carving. He started dissecting corpses.

Florence in 1492 took a hard view of cadaver dissection. The penalty, for someone caught, ranged from imprisonment to death. Michelangelo did it anyway. He had decided to carve a nine-foot Hercules from this block of marble, and he had also decided, with the certainty of a teenager who has not yet learned what he is allowed to want, that no sculpture worth carving could come from anatomy he didn't actually understand. The corpses were not optional. The risk was the price of admission.

He carved the Hercules. He dedicated it to the memory of his dead patron and set it in the courtyard of the Strozzi palace, where everyone could see it. Someone soon offered him one hundred gold florins for the piece. He had turned five into a hundred in roughly a year. He went on to carve a sleeping Cupid that won the attention of a cardinal in Rome. At twenty-two, he carved the Pietà. At twenty-nine, the David. None of which begins without the marble he bought, at seventeen, with everything he had.

§ 02The cut

Most of us, given five gold florins at seventeen and an absent patron, would have done the same thing every other apprentice stonemason in Florence was doing. We would have opened a small atelier. We would have taken whatever commissions came in the door — repair work, gravestones, decorative bosses. We would have tried to turn five florins into eight, then twelve, then twenty. We would have been busy. We would have been honest. We would not have been Michelangelo.

This is the move that 10x Is Easier Than 2x, the book that opens with this story, makes you sit with: the difference between the two paths is not effort, and it is not ambition. It is what you are willing to remove from your life.

The stonemason adds work to the block. Each day a few more pounds of chips. Each week a slightly better living. The work compounds linearly with hours. This is the 2x posture, and it is what most of human history has rewarded. It is honest, and it is rational, and it tops out exactly where it was always going to top out.

Michelangelo did not add work to the block. He removed everything that was not Hercules. To do that, he had to first see the figure already inside the marble — which is a different cognitive operation from "carving better." And to see it, he had to do the cadaver work. Not because the cadavers were the carving, but because without the anatomy he could not distinguish, inside the block, the shape that should remain from the shape that should fall away.

The cadaver beat is the load-bearing detail of the parable. It tells you that 10x is not "set a bigger goal and grind harder." It is: acquire a capability your current frame forbids you to acquire. Then return to the block and remove everything that capability tells you is not the figure.

§ 03Why 2x was rational

For most of history, the 2x path was not the loser's path. It was the sane person's path.

The reason is mechanical, not psychological. Until very recently, the executor work — the procedural surface that turns intent into shipped output — was unavoidable infrastructure. To carve marble at any scale you needed a workshop, apprentices, scaffolding, time, and your own body. To run a business you needed bookkeepers, clerks, a shopfront. To research a question you needed the library you could reach on foot. The "how" of doing things was a tax every builder paid, and that tax was the 80% of everyone's day. You could not opt out of the 80%; opting out meant not shipping at all.

In that economy, the rational play was to grind the 80% efficiently — get a little faster at the unavoidable labor, make the workshop a little better, turn five florins into eight. Linear. Honest. Bounded.

The 10x outlier was an aristocrat's option, not a builder's option. Michelangelo could attempt it because the Medici household had absorbed two years of his living costs and because he was personally willing to commit a capital offense for the missing capability. Strip out either of those, and the seventeen-year-old with five florins opens a small atelier and dies obscure.

What that means, for the entire stretch from the Renaissance to roughly 2022, is this: most people doing 2x were not making a mistake. They were correctly reading the price of their era. The 10x posture genuinely required a sponsor, or a willingness to die, or both.

§ 04The agentic inversion

What changed, and changed quickly, is that the 80% — the executor work, the procedural surface, the unavoidable infrastructure — collapsed in cost. Not by a factor of two. By something closer to two orders of magnitude, and still falling.

An AI agent will write your boilerplate, draft your emails, generate your slide deck, scan your contracts, transcribe your meetings, summarize your literature review, debug your code, format your spreadsheet, ghost-write your apology letter, and do a credible first pass on most of the procedural surface that an entire 20th-century office was organized around. None of this required a workshop, an apprentice, or a clerk. It required a prompt.

This is the structural break, and most people are not yet operating on the other side of it. For the first time in human history, the seventeen-year-old with five florins does not need the Medici household to absorb the 80%. The 80% is ambient. It is on tap. It costs almost nothing.

For the first time, every builder has Michelangelo's option set — not the workshop stonemason's.

And yet — and this is the trap nearly everyone is walking into — most people are using their agents to do more 2x, faster. They are pointing the new leverage at the old target. They are grinding chips off the same block. They are turning five florins into eight, then twelve, with help. They are still adding work to the marble. They are doing it more efficiently than ever, and they will top out exactly where the workshop stonemasons always topped out, just a little sooner.

§ 05The workshop became a graph

Michelangelo, at seventeen, had his own two hands and — eventually, when he could afford it — one apprentice. That was the entire structure available to him for converting intent into ship. The workshop was a building you stood inside.

Today's builder does not stand inside a building. They sit at the center of a directed graph of agents, each one carrying a capability that used to require an entire craft lineage. A research agent that reads. A writing agent that drafts. A code agent that ships. A design agent that lays out. A scheduler that holds the calendar. A bookkeeper that holds the ledger. Each of these agents, called correctly, does in seconds what a Renaissance master needed years of apprentices to produce.

This is what the phrase Internet of Agents actually means, stripped of its venture-pitch baggage: the workshop has dematerialized into a network you call. The 80% is no longer a place you have to be in. It is a graph you orchestrate.

Which means: the 2x trap has not gone away. It has gotten sharper. The price of staying inside it is now obvious. If you are using a Renaissance graph of agents to grind out workshop-stonemason output, you are paying Michelangelo's tools for a hod-carrier's wage. The leverage is in your hand. You are aiming it at the wrong block.

§ 06Today's cadaver beat

If 10x in 2026 is no longer a question of whether you can access the figure-revealing capability, then what is it?

It is, structurally, the same question Michelangelo answered in 1492: what capability does your current frame forbid you to acquire, and are you willing to acquire it anyway?

The forbidden capability of this era is harder to name than corpse dissection, because the line is not legal. It is social and psychological. A few candidates, offered for sharpening rather than as a final list:

Taste at velocity. The agents will happily produce consensus-shaped output forever. They will average toward the median of their training data. The 10x move is to remain the human in the loop who decides at the speed the agents execute — and most people cannot do this, because they have been conditioned by twenty years of recommendation feeds to outsource taste. To recover taste is to recover the capacity to say "no, not that, this" without committee. In an agentic stack, every minute that taste is absent, the agents will fill the gap with averaged dust.

Doing the work agents do, once, by hand. Michelangelo could have asked another anatomist for sketches. He didn't. He insisted on the firsthand encounter, because without it he could not judge the sketches. The agentic-era equivalent: never delegate a class of work you have not, at least once, done yourself end-to-end. Otherwise you cannot tell when the agent's output is wrong, and you become structurally dependent on a system you no longer audit.

Refusing to ask permission. Fan Deng calls this 买家思维 — buyer's mindset, not seller's. The seller is anxious about being chosen; the buyer is selective about choosing. The agentic era will absolutely accommodate a seller — your agents will dutifully draft pitches, polish your resume, ghost-write deferential emails, and help you ask for things. The 10x move is to use them the other way: not to ask better, but to decide better. To be the one who buys the block.

None of these is a capability you can ask an agent for. Each is the cadaver — the thing the current frame quietly forbids, and that you have to acquire on your own anyway, because the figure inside the block depends on it.

§ 07The block, the block, the block

The manifesto on the front door of this site says you were born to build. The line is not motivational. It is a description of where we now are.

For every previous generation, the 10x posture was either an aristocrat's privilege or a martyr's risk. Most builders, sanely, took the 2x path because the 80% really did cost what it cost, and grinding it efficiently was the rational play. The Hercules story stood out because it was the exception — a teenager with everything aligned to make him take the workshop path, and who somehow saw through to the other one.

That alignment is no longer rare. The workshop has dematerialized; the agents will absorb the 80%; the marble has gotten very cheap; the dissection equivalent is no longer a capital offense, only a social one. Every member of this generation is structurally a seventeen-year-old with five florins and the Medici workshop already paid for. The exception has become the norm.

What has not changed is the move. You still have to buy the block. You still have to refuse to add chips like a stonemason. You still have to acquire the forbidden capability — the taste, the firsthand-knowing, the refusal to ask. You still have to see the figure that is already inside, and remove everything that is not it.

The builders are no longer a caste. They are a posture. They are everyone who refuses to wait. The 10x path is no longer easier only for Michelangelo. It is finally easier for you.
